How we work it out

This isn't a generic quiz — it's the same cost framework I relied on running my own food and beverage business for a decade. Here's what happens in the roughly 60 seconds it takes:

  1. Your Sales, Labor, and COGS

    Three real numbers for a period you choose — this week, this month, this year, or the business's lifetime.

  2. Two cost ratios, scored separately

    Labor and COGS are each measured as a share of Sales, and scored on their own — not blended into one number — because they usually point to different problems.

  3. A score out of 100

    Both ratios pull the score down if they're running hot. If your numbers are a rough estimate rather than from your real books, the score is capped — we won't tell you "green" on a guess.

  4. Your score and Profit Lights

    A score and a color, plus up to three Profit Lights explaining what's actually driving it — including which of Labor or COGS is the bigger issue, if one is.

Sales, labor, and cost of goods all need to be for the same period — whichever you pick here.

All revenue before any costs are taken out.

All payroll costs — every wage and hour paid to anyone, including your own pay if you take a formal salary.

The direct cost of what you sold — ingredients, product, materials. Not rent, marketing, or other overhead.
